I keep it simple for friends I recommend the series to: Read 'The Warlord Wants Forever' first. Then read the novels in order. If you finish and want more, come to me for the list of novellas and where they fit. This lowers the barrier to entry.
Most get hooked and come back for the novellas. Presenting it as a massive 20+ book commitment with integrated short stories scares people off. The core series is strong enough to stand alone. The novellas are the reward for falling in love with the Lore.
